When a flat roof reaches the end of its service life, most building owners think immediately of replacement. But there are three distinct options worth considering — and the least disruptive is often the most cost-effective.
Option 1: Full Tear-Off and Replacement
The most comprehensive option — remove the existing system completely and install a new one. Required when wet insulation exceeds 25%, the deck is compromised, or building codes prohibit another overlay. Cost: $7–$14/sq ft. Most disruptive. Only viable for roof that truly cannot be restored.
Option 2: Coating Restoration (Recover)
Apply a silicone or acrylic coating system over the existing membrane without tear-off. For roofs with less than 25% wet insulation and intact membranes, this provides a new 10–20-year warranty at $2–$5/sq ft — 50–70% less than replacement. Minimal disruption, fastest completion.
Option 3: Spray Foam Restoration
Apply spray polyurethane foam over the existing substrate, creating a completely new seamless surface with slope correction, added insulation, and a renewable warranty. Best for: gravel BUR systems, roofs with drainage issues, or when insulation improvement is a goal. Cost: $4–$8/sq ft.
How to Choose
Get a professional inspection with core samples first. The moisture level in your insulation determines which options are viable. For most flat roofs with reasonable maintenance history, restoration (Option 2 or 3) is both viable and significantly more cost-effective than full replacement.
